# Boutique Hotel Investment Readiness Quiz: Are You Ready to Commit?

# Boutique Hotel Investment Readiness Quiz: Are You Ready to Commit?

> **October 20, 2026 evidence note:** This edition combines the full supplied analysis with targeted current rechecks and practical additions. Sources below disclose retrieval limitations; a working link does not establish property-specific applicability or verify every historical claim. Estimates, forecasts, examples and proposed methods retain their stated limits.

**A 15-question, evidence-based self-assessment for US boutique hotel acquisitions, operator appointments, affiliation decisions, conversions and refinancing.**

Key Margin research desk. **Research checked: October 20, 2026.**

## What does this quiz tell you?

**This quiz tests whether your evidence is ready for a consequential owner decision—not whether a hotel is a good investment.** It identifies what to investigate next, which documents to request and which unresolved issues should prevent an irreversible commitment.

It is designed principally for owners, family offices, acquisitions teams and hospitality lenders evaluating **30–150-room independent and soft-branded US hotels**. That is this desk’s chosen audience, not an industry definition of boutique hotels.

You will receive:

- A readiness score out of **45**.
- A separate check for issues that override the numerical score.
- A prioritized research or specialist-diligence next step.

**Methodology:** The questions, points, thresholds and decision gates are this desk’s original editorial framework. They have not been statistically validated against investment outcomes. Referenced sources support the diligence topics—not the scoring system. This is not an appraisal, legal opinion, engineering assessment, credit approval or recommendation to invest.

## How should you answer?

Choose **one answer per question**, using evidence available now rather than work you intend to complete.

- **A = 0 points:** unknown or unsupported.
- **B = 1 point:** identified, but largely asserted or incomplete.
- **C = 2 points:** documented and usable, with remaining limitations.
- **D = 3 points:** reconciled, challenged and connected to a decision.

Select the highest option you can substantiate **in full**. Unsupported seller or supplier assurances earn no more than one point on the relevant question. Internal analysis can earn full points; hiring an external consultant is not itself a scoring requirement.

Record a document name, date and page or worksheet beside each answer. If evidence is missing, score the lower option and record the gap. **Missing evidence does not prove that the property performs poorly.**

Before starting, write down your property or project, location, room count, decision, decision-maker and next irreversible milestone. Examples of milestones to identify include a nonrefundable deposit, contract signature, financing commitment or construction authorization.

### What if you are not buying an operating hotel?

- **Conversion or development:** assess a sourced demand model and pre-opening budget instead of inventing historical hotel results.
- **Owner-operated property:** evaluate your own staffing, commercial capability and governance instead of a third-party management proposal.
- **All-equity purchase:** evaluate committed equity, liquidity and capital-call capacity instead of assuming debt makes the question irrelevant.
- **No brand change:** assess the economics of the existing independent or affiliated model; you need not solicit a brand proposal merely to score well.

## What should you check when comparing 2025 and 2026 information?

Two dated developments deserve an explicit place in your diligence file:

- **Accounting presentation:** HFTP identifies **January 1, 2026** as the effective date of the 12th Revised Edition of the Uniform System of Accounts for the Lodging Industry, or USALI. For this quiz, document the accounting basis used and explain classification changes before treating differences between periods as operating improvements. [HFTP’s USALI transition guidance](https://academy.hftp.org/browse/non-cert/usali/courses/usali-12th-edition-bridge). ([academy.hftp.org](https://academy.hftp.org/browse/non-cert/usali/courses/usali-12th-edition-bridge))
- **Guest-price disclosure:** the FTC’s Rule on Unfair or Deceptive Fees took effect on **May 12, 2025** and covers short-term lodging. It requires covered businesses to display prices inclusive of mandatory fees, subject to specified exclusions; it does not prohibit every fee. Include booking-path compliance in the operating review. [FTC business guidance](https://www.ftc.gov/business-guidance/resources/rule-unfair-or-deceptive-fees-frequently-asked-questions). ([ftc.gov](https://www.ftc.gov/business-guidance/resources/rule-unfair-or-deceptive-fees-frequently-asked-questions))

These are specific checks, not a complete statement of applicable requirements.

## The 15-question boutique hotel readiness quiz

### 1. Can you state the decision, the person authorized to make it and the conditions for saying no?

- **A — 0:** We like the property or concept, but have not defined the decision.
- **B — 1:** We know the decision and approximate budget, but approval authority or timing is unclear.
- **C — 2:** We have a written decision brief identifying authority, deadline, available capital and owner objectives.
- **D — 3:** We also have approved alternatives, return or cash-flow requirements, and explicit conditions for renegotiating or stopping.

**Evidence to attach:** a one-page mandate. State whether the task is setting a bid ceiling, replacing an operator, choosing an affiliation, establishing feasibility or refinancing—not simply researching the hotel market.

### 2. Can someone reproduce your financial starting point?

- **A — 0:** We have marketing material or an unsupported forecast.
- **B — 1:** We have annual accounts or a development budget, but have not checked the supporting detail.
- **C — 2:** Available monthly operating records reconcile to source systems; for a conversion, demand and operating assumptions have dated supporting evidence.
- **D — 3:** A reviewer has challenged the baseline, documented one-off and owner-specific adjustments, and separated actual results from forecasts and unresolved assumptions.

**Evidence to attach:** monthly financials, room statistics, reconciliation notes and an adjustment schedule—or the equivalent sourced pre-opening model.

**Research basis:** HVS’s July 27, 2026 transaction guidance calls for organized financials, benchmarking information, franchise documents, tax records, insurance history and capital-improvement summaries. [HVS: preparing credible transaction evidence](https://publications.hvs.com/article/10521-certainty-sells-positioning-your-hotel-for-maximum-buyer-activity). ([publications.hvs.com](https://publications.hvs.com/article/10521-certainty-sells-positioning-your-hotel-for-maximum-buyer-activity))

### 3. Does your boutique hotel competitive set support the demand forecast?

- **A — 0:** Our rate assumption comes mainly from attractive hotels’ advertised prices.
- **B — 1:** We have a broker or operator comp set, but have not tested why the properties belong together.
- **C — 2:** We have documented location, service level, amenities, affiliation, customer mix and seasonality differences, with dated performance evidence where available.
- **D — 3:** We have challenged achievable rate and occupancy, examined relevant demand generators and competing supply, and made data-coverage limitations explicit.

**Evidence to attach:** a comp-set matrix, source periods and a demand narrative explaining who will book, when and why.

**Metric check:** CoStar defines RevPAR using room revenue and available rooms. For this quiz, advertised booking prices alone do not substantiate achieved ADR or RevPAR. [CoStar/STR metric definitions](https://www.costar.com/products/str-benchmark/resources/glossary). ([costar.com](https://www.costar.com/products/str-benchmark/resources/glossary))

### 4. Can you bridge hotel revenue to cash available to the owner?

- **A — 0:** We mainly judge performance through occupancy, ADR or RevPAR.
- **B — 1:** We have a profit figure, but cannot explain which fees and owner costs it includes.
- **C — 2:** Our model separately identifies departmental costs, overheads, distribution costs, management and affiliation charges, property costs, debt service and capital requirements.
- **D — 3:** The bridge reconciles to the accounts and cash forecast, including working-capital movements and restricted reserves, without deducting the same cost twice.

**Evidence to attach:** a revenue-to-owner-cash waterfall with definitions and account mappings. Show restaurant and other ancillary operations separately rather than assuming their revenue is incremental profit.

**Research basis:** Kalibri’s underwriting discussion emphasizes customer-acquisition costs and business mix alongside top-line performance. [Kalibri: looking beyond headline hotel metrics](https://www.kalibrilabs.com/hotel-development-looking-beyond-metrics/). ([kalibrilabs.com](https://www.kalibrilabs.com/hotel-development-looking-beyond-metrics/))

### 5. Do you know the lowest cash balance—not just the annual profit?

- **A — 0:** We have no monthly cash forecast.
- **B — 1:** We divide annual results into months or use an untested seasonal pattern.
- **C — 2:** We model monthly receipts, operating payments, debt service, capital spending and reserve movements through a complete seasonal cycle and any opening or renovation period.
- **D — 3:** We identify the lowest unrestricted cash balance in base and downside cases, with an agreed cash floor and documented funding for any shortfall.

**Evidence to attach:** a monthly liquidity calendar showing opening cash, movements, restrictions and funding availability. Do not count the same reserve as both renovation funding and operating liquidity.

**Research basis:** the OCC expressly identifies revenue seasonality as a hotel-specific underwriting consideration. [OCC Commercial Real Estate Lending handbook, hospitality section](https://www.occ.gov/publications-and-resources/publications/comptrollers-handbook/files/commercial-real-estate-lending/pub-ch-commercial-real-estate.pdf). ([occ.treas.gov](https://www.occ.gov/publications-and-resources/publications/comptrollers-handbook/files/commercial-real-estate-lending/pub-ch-commercial-real-estate.pdf))

### 6. Have you stress-tested the assumptions that change the decision?

- **A — 0:** We rely on the seller’s or operator’s base case.
- **B — 1:** We have an upside and downside case, but the changes are broad percentages without explanations.
- **C — 2:** We test specific changes to achieved room revenue, labor, capital costs, opening timing and financing assumptions, avoiding overlapping revenue shocks.
- **D — 3:** We also test a combined downside and show which assumptions change the bid ceiling, funding need, operator choice or decision to proceed; any exit assumption is explicit and challenged.

**Evidence to attach:** an assumption register and sensitivity table. For acquisitions, label a hurdle-based bid ceiling as the buyer’s conditional threshold—not a formal market valuation.

**Research basis:** Pinnacle describes acquisition underwriting that combines market research, capital-expenditure review and return sensitivity testing. [Pinnacle: acquisition due diligence](https://pinnacle-advisory.com/services/acquisition-due-diligence). ([pinnacle-advisory.com](https://pinnacle-advisory.com/services/acquisition-due-diligence))

### 7. Is the capital plan based on the building and operating requirements?

- **A — 0:** The renovation allowance is a round number or cosmetic estimate.
- **B — 1:** We have a scope or property improvement plan, but incomplete technical review or costing.
- **C — 2:** Appropriate specialists have assessed condition and necessary works, with budgets, exclusions, timing and contingency identified.
- **D — 3:** The capital schedule connects repairs, replacement needs, applicable brand works, pre-opening expenses, downtime and payment timing to identified funding sources.

**Evidence to attach:** condition reports, costed scope, contractor or cost-consultant assumptions and a funding schedule. If major works are not needed, document why and retain a replacement plan.

**Research basis:** HVS’s technical-diligence framework distinguishes immediate repairs, future capital, conversion costs, opening expenses, contingency and schedule. This is an enduring diligence framework, not a current construction-cost benchmark. [HVS technical due-diligence paper](https://www.hvs.com/Content/1694.pdf). ([hvs.com](https://www.hvs.com/Content/1694.pdf))

### 8. Can you compare operating options on the same economic basis?

- **A — 0:** We favor an operator because of its brand name, relationship or promised revenue.
- **B — 1:** We compare headline fees, but proposals use different staffing, revenue or service assumptions.
- **C — 2:** We compare total charges and staffing on a common operating case, while separately retaining each operator’s own forecast.
- **D — 3:** We also assess relevant property experience, owner references, commercial capability, reporting, transition costs and execution responsibility.

**Evidence to attach:** an operator comparison table covering base fees, incentives, central services, systems and other owner-funded obligations. For self-management, substitute a fully costed internal operating plan and capability assessment.

**Research basis:** Pinnacle’s owner-side selection service evaluates brand and operator fit rather than treating selection as a fee-only exercise. [Pinnacle: brand and operator selection](https://pinnacle-advisory.com/services/brand-operator-selection). ([pinnacle-advisory.com](https://pinnacle-advisory.com/services/brand-operator-selection))

### 9. Do the actual contracts support your control, transition and exit assumptions?

- **A — 0:** We rely on verbal assurances or a proposal summary.
- **B — 1:** We have the agreements, but have not mapped approvals, renewal, termination and transfer provisions.
- **C — 2:** Hospitality counsel has identified material obligations, notice deadlines, performance tests, cure rights and required consents.
- **D — 3:** We have incorporated the costs and timing into the decision model and assigned each unresolved contractual condition to an accountable person.

**Evidence to attach:** a contract issue matrix with clause references—not just a list of headline fees.

**Why clause-level review matters:** one publicly filed Sonesta management-agreement form combines profit and RevPAR performance tests with cure payments and notice requirements. It is an example of contractual mechanics, **not a market-wide standard**. [SEC-filed agreement, section 16.2](https://www.sec.gov/Archives/edgar/data/945394/000110465925086013/tm2524729d1_ex10-1.htm). ([sec.gov](https://www.sec.gov/Archives/edgar/data/945394/000110465925086013/tm2524729d1_ex10-1.htm))

### 10. Have you tested independent versus soft-brand economics—or justified retaining the current model?

- **A — 0:** We assume a brand automatically creates value, or independence automatically saves money.
- **B — 1:** We know headline charges, but have not assessed total obligations or incremental demand.
- **C — 2:** The selected model is costed, with a documented rationale; where affiliation is proposed, the comparison includes fees, required works, distribution costs and transition effects.
- **D — 3:** We test net owner cash under alternative demand outcomes, distinguishing genuinely additional business from existing bookings shifting channels, and document the basis for the choice.

**Evidence to attach:** a status-quo comparison and, if relevant, a soft-brand break-even analysis. Do not award points merely because a loyalty program is large.

**Research basis:** HVS explicitly cautions that its franchise-fee comparison alone does not establish a brand’s effect on an individual hotel’s profitability. Only the public guide description is used here. [HVS U.S. Franchise Fee Guide, 2025 edition](https://www.hvs.com/article/store/paid/217-hvs-us-franchise-fee-guide-2025-edition). ([hvs.com](https://www.hvs.com/article/store/paid/217-hvs-us-franchise-fee-guide-2025-edition))

### 11. Has the intended use and operating plan passed a property-specific compliance review?

- **A — 0:** We assume existing operation or an attractive conversion concept establishes compliance.
- **B — 1:** We have a generic checklist but no property-specific responsibilities or findings.
- **C — 2:** Appropriate specialists have reviewed applicable use permissions, title/access issues, life safety, accessibility, environmental conditions, employment obligations and operating licenses.
- **D — 3:** Required approvals, remediation costs and operating controls are documented, assigned and scheduled before the relevant commitment or opening milestone.

**Evidence to attach:** a jurisdiction-specific register, including booking-price disclosures, relevant privacy/payment obligations and license-transfer questions. A national checklist is not clearance.

**Official starting points:** DOJ distinguishes accessibility obligations for existing facilities from construction and alterations; EPA explains environmental inquiry and potential liability; DOL provides hotel-specific employment guidance. [DOJ lodging guidance](https://www.ada.gov/resources/lodging-guide/), [EPA All Appropriate Inquiries](https://www.epa.gov/brownfields/brownfields-all-appropriate-inquiries), and [DOL hotel employment toolkit](https://www.dol.gov/agencies/whd/compliance-assistance/toolkits/hotels). ([ada.gov](https://www.ada.gov/resources/lodging-guide/))

### 12. Does the funding plan work under the actual terms and repayment timetable?

- **A — 0:** We assume financing or equity will be available when needed.
- **B — 1:** We have indicative funding, but material terms or capital commitments remain untested.
- **C — 2:** Written financing assumptions or equity commitments cover the modeled uses, with conditions, fees and draw timing identified.
- **D — 3:** We also test downside funding, covenant calculations, amortization and maturity/refinancing exposure—or document sufficient all-equity capacity without relying on an uncommitted cash-out refinance.

**Evidence to attach:** sources and uses, funding conditions and a debt or equity schedule. Use the proposed lender’s definition of debt-service coverage ratio, or DSCR; this quiz supplies no universal minimum.

**Research basis:** the OCC emphasizes clear income/expense definitions for coverage covenants and the repayment risks associated with interest-only structures. [OCC handbook, covenant and repayment analysis](https://www.occ.gov/publications-and-resources/publications/comptrollers-handbook/files/commercial-real-estate-lending/pub-ch-commercial-real-estate.pdf). ([occ.treas.gov](https://www.occ.gov/publications-and-resources/publications/comptrollers-handbook/files/commercial-real-estate-lending/pub-ch-commercial-real-estate.pdf))

### 13. Have you replaced inherited tax and insurance assumptions with property-specific evidence?

- **A — 0:** We carry forward the seller’s expense figures.
- **B — 1:** We apply generic increases without checking the basis.
- **C — 2:** We have specialist-supported post-transaction tax assumptions and a current insurance indication appropriate to the intended ownership and operation.
- **D — 3:** We also understand deductibles, exclusions, interruption protection, binding conditions and renewal exposure, with material retained risks reflected in the cash plan.

**Evidence to attach:** a tax memorandum and insurance quotation or broker analysis. Address relevant catastrophe exposures rather than treating a premium estimate as a complete risk assessment.

**Research basis:** HVS advises buyers to investigate their own insurance cost early; the OCC calls for property-tax assumptions reflecting likely reassessment. Neither supports automatically reusing a seller’s expenses. [HVS closing-risk guidance](https://www.hvs.com/article/10049-Ensuring-Your-Deal-Closes-Three-Areas-to-Focus-On) and [OCC hotel expense analysis](https://www.occ.gov/publications-and-resources/publications/comptrollers-handbook/files/commercial-real-estate-lending/pub-ch-commercial-real-estate.pdf). ([hvs.com](https://www.hvs.com/article/10049-Ensuring-Your-Deal-Closes-Three-Areas-to-Focus-On))

### 14. Can you trace important claims and control how confidential information is used?

- **A — 0:** We rely on presentation claims or AI summaries without checking underlying sources.
- **B — 1:** Some sources are recorded, but important calculations, permissions or provenance are missing.
- **C — 2:** Material inputs are labeled as verified, supplied, assumed or missing; calculations are checked and data-use permissions documented.
- **D — 3:** A reviewer has tested material claims against original documents, with agreed access, retention and AI-processing controls for confidential information.

**Evidence to attach:** a source register and document-handling protocol. For this diagnostic, exclude guest-level personal information and do not assume an NDA authorizes unrestricted use of licensed datasets.

**Research basis:** NIST identifies confidently incorrect AI outputs, including fabricated supporting logic and citations, as a consequential risk. [NIST Generative AI Profile](https://nvlpubs.nist.gov/nistpubs/ai/NIST.AI.600-1.pdf). ([nvlpubs.nist.gov](https://nvlpubs.nist.gov/nistpubs/ai/NIST.AI.600-1.pdf))

### 15. Is there an accountable decision and execution plan?

- **A — 0:** We have a presentation, but no consolidated recommendation or responsibility map.
- **B — 1:** We have a task list, but gaps lack owners, deadlines or consequences.
- **C — 2:** A decision memo records assumptions, unresolved issues, alternatives, required approvals and assigned responsibilities.
- **D — 3:** The memo has been challenged by someone other than its principal author and connects the decision to transition, reporting, capital control and an initial operating-review plan; adviser conflicts are disclosed.

**Evidence to attach:** a decision memo, diligence tracker and initial 100-day oversight plan. For a targeted independent review, specify the uncertainty to resolve, required evidence and acceptance criteria before commissioning work.

**Practice check:** an employer-posted First Hospitality asset-management role includes cash-flow models, debt/covenant tracking, capital planning and ownership reporting. This corroborates the workflow, not the quiz’s scoring thresholds. [First Hospitality job description, posted May 6, 2026](https://www.hospitalityonline.com/fr/jobs/4337444-asset-management-associate). ([hospitalityonline.com](https://www.hospitalityonline.com/fr/jobs/4337444-asset-management-associate))

## How do you calculate your readiness score?

Add all 15 answers. **Maximum: 45 points.** Do not convert the result into a probability of success or a percentile ranking.

| Area | Questions | Maximum | Your score |
|---|---|---:|---:|
| Decision, financial baseline and demand evidence | 1–3 | 9 | ___ |
| Owner cash, seasonality and downside resilience | 4–6 | 9 | ___ |
| Capital, operator, contracts and affiliation | 7–10 | 12 | ___ |
| Compliance, funding, tax and insurance | 11–13 | 9 | ___ |
| Evidence controls and execution accountability | 14–15 | 6 | ___ |
| **Total** | **1–15** | **45** | **___** |

### What does each score band mean?

| Raw score | Readiness band | What it means | Recommended next step |
|---|---|---|---|
| **0–14** | **Frame the decision** | Too much of the case remains undefined or unsupported for this framework to support commitment. | Write the decision mandate and issue a prioritized data request. For a conversion, start with a fatal-flaw screen before a detailed investment forecast. |
| **15–26** | **Build the evidence** | You have a recognizable case, but material parts remain unverified or disconnected from owner cash. | Commission or complete a narrowly scoped diagnostic around the most consequential gap. Reconcile the baseline before polishing the investment narrative. |
| **27–36** | **Resolve decision-critical gaps** | Much of the evidence exists, but incomplete assumptions, funding or obligations still require challenge. | Produce the downside cash case and close the weakest relevant diligence items before the next irreversible milestone. |
| **37–45** | **Ready for final independent challenge—conditionally** | The file is comparatively well developed under this rubric. This is not permission to buy, borrow or sign. | Conduct an investment-committee or owner-side challenge, confirm specialist conditions and document the proceed, renegotiate or stop decision. |

**Top-band condition:** you qualify for the final status only if **every question scores at least 2** and **no override below applies**. Otherwise, retain the raw score but label the result **Targeted diligence required** or **Hold irreversible commitment**, as appropriate.

## Which issues override a high score?

**A numerical total must not average away a material unresolved exposure.** Apply this unscored checklist after the 15 questions. These are this desk’s conservative decision gates, not statutory rules.

Mark each condition **Clear**, **Unresolved** or **Unknown**:

- [ ] **Financial foundation:** material discrepancies remain in the financial baseline, or essential forecast inputs cannot be substantiated.
- [ ] **Funding:** modeled operating deficits, required works or committed payments lack documented funding available when needed.
- [ ] **Physical condition and lawful operation:** an unresolved safety, permitted-use, environmental or accessibility issue could prevent the intended operation, and its remedy or implications remain unassessed.
- [ ] **Contractual execution:** necessary consents, transfer rights, termination mechanics or material payment obligations remain unresolved.
- [ ] **Insurance and retained exposure:** required coverage is unavailable or material premiums, deductibles and exclusions remain unassessed.
- [ ] **Decision authority:** no authorized person has accepted responsibility for the recommendation, outstanding conditions and spending commitment.

**Any Unresolved or Unknown result means: Hold irreversible commitment; resolve the issue or establish a specialist-supported, approved solution first.** It does not mean abandon the asset or stop proportionate diligence.

For example, **42/45 with unfunded required building works remains a hold**, not a high-readiness approval. No business-case acceptance can substitute for a legally required approval.

## Which research should you do next?

**Choose the work that can change the decision, not simply the work that is easiest to complete.** Prioritize an override first; otherwise rank low-scoring items by potential cash impact and proximity to the commitment deadline.

The following names describe proposed desk work products, not claimed live software or guaranteed services.

| Weakest questions | Most useful work product | Required output |
|---|---|---|
| **2 and 4** | RevPAR-to-Owner-Cash Diagnostic | Reconciled cash-flow bridge, account definitions and missing-cost register. |
| **3** | Boutique Comp-Set Credibility Check | Comparable-set rationale, achieved-performance evidence and explicit data limitations. |
| **5 and 12** | Quiet-Month Liquidity Planner | Monthly cash balances, restricted funds, downside requirements and funding conditions. |
| **6** | Boutique Hotel Bid Stress Test | Sensitivities and a conditional buyer price threshold, distinct from appraisal. |
| **7** | Renovation Funding Gap Checker | Technical scope, cost and timing reconciliation, downtime and funding gaps. |
| **8 and 9** | Operator Proposal Equaliser | Common-case owner economics, capability checks and counsel-ready contract questions. |
| **10** | Soft-Brand Break-Even Analysis | Net incremental owner cash versus the status quo, with total obligations and demand sensitivities. |
| **11** | Boutique Conversion Fatal-Flaw Screen or operating-compliance review | Property-specific specialist findings, approval dependencies and costed remediation. |
| **13** | Tax and insurance diligence brief | Updated assumptions, coverage conditions and retained-risk assessment. |
| **14 and 15** | Evidence and decision-file review | Traceable sources, checked calculations, clear responsibilities and disclosed conflicts. |

### What should you put in the review brief?

Use this copy-and-complete result card:

> **Decision and deadline:** ___
> **Property, location and room count:** ___
> **Raw score:** ___ / 45
> **Final status after overrides:** ___
> **Three most consequential gaps:** ___
> **Evidence needed to close them:** ___
> **Responsible person and completion date:** ___
> **Condition for proceeding, renegotiating or stopping:** ___

For an external research engagement, request a written scope specifying the decision question, deliverables, data access, limitations, fee, realistic timing, confidentiality arrangements and conflicts. Share authorized, appropriately redacted documents rather than an indiscriminate data-room export.

**The useful outcome is not a higher score. It is a decision you can explain—and a clear account of what remains unknown.**

## How should two reviewers use this quiz together?

**Score independently from the same evidence pack, then resolve the reasons for disagreement.** The purpose is to expose missing evidence, not to negotiate a higher readiness label.

Record the selected option, points, evidence reference and unresolved condition for every question. If the document needed for a higher option is unavailable, use the lower evidence-supported option. A verbal assurance does not acquire stronger status because both reviewers heard it.

Do not average away a critical override. If one reviewer identifies an unresolved funding, lawful-use, physical-condition, contract, insurance or authority issue, name it and resolve it through the relevant workstream. A score of 45 still does not replace transaction-specific approvals.

Keep the denominator at 45 across the 15 questions. An all-equity buyer or an owner-operator should use the question’s equivalent evidence requirements rather than deleting inconvenient questions. Retain the dated first assessment and re-score only when evidence changes; the change log should explain what became known.

The bands are an editorial triage device, not validated probabilities of investment success. Pilot the quiz with actual buyer cases before describing it as predictive or using it to automate approval.

## FAQs

### What score means I am ready to buy a boutique hotel?

No score in this quiz authorizes a purchase. A score of 37–45 means the evidence is ready for final independent challenge only if every question scores at least 2 and no override applies; the investment decision still requires property-specific judgment and applicable specialist approvals.

### How should I score missing or uncertain information?

Choose the highest answer you can fully support with evidence available now, and select the lower answer when uncertain. Missing evidence reduces readiness under this rubric, but does not establish that the hotel is a poor investment.

### Can an all-cash boutique hotel buyer earn full points?

Yes: question 12 provides an all-equity route based on documented capital availability, funding timing and downside capacity. Do not assume an uncommitted future refinance will supply cash needed for the current plan.

### Can I use this quiz for an adaptive-reuse hotel conversion?

Yes, replacing historical hotel results with a sourced demand model, operating budget and pre-opening funding plan. Give particular attention to the physical-condition and lawful-operation override, and do not claim historical hotel performance where none exists.

### Is this useful if I already own the hotel and only want to change operators?

Yes: use the current operation as the baseline and concentrate the follow-up on questions 4, 8, 9 and 15. Compare proposals on common assumptions, then separately examine each operator’s own forecast and the transition conditions.

### What if I score highly but have an unresolved renovation funding gap?

The funding override takes precedence over the numerical band. Retain the raw score for tracking, but label the result Hold irreversible commitment until the scope, payment timing and available funding have been reconciled.

### Do I need to hire a consultant to achieve a high score?

No: the rubric rewards documented and challenged evidence, not expenditure on advisers. Use external support where your team lacks the necessary competence, independence, data access or capacity, and define the decision-specific output before commissioning it.

### What should I do immediately after completing the quiz?

Apply the override checklist before interpreting the score band, then select the three gaps most likely to change the decision or cash requirement. Assign each gap an evidence request, accountable person and completion date before the relevant commitment milestone.

## Gaps for the next research pass

- The scoring weights, thresholds and override logic are editorial design choices, not empirically validated predictors. Pilot testing should assess completion rates, consistency between reviewers and whether the quiz identifies decision-relevant omissions.
- No property-level accounts, contracts, financing terms, insurance quotations, technical surveys or licensed achieved-performance data were supplied or validated. The document cannot assess a particular investment.
- Federal official guidance provides starting points, but state and local zoning, licensing, employment, tax, accessibility and other requirements need jurisdiction-specific research.
- The core 15-question format accommodates conversions, all-equity buyers and owner-operators, but dedicated versions could improve precision for these materially different decisions.
- The contract example is a single publicly filed form, not evidence of typical boutique hotel management terms. Further research should compare authorized property-specific agreements without inferring market norms from isolated filings.
- The technical-diligence paper is historical and is used only for enduring scope principles. Current property-specific engineering standards, construction prices and capital budgets require specialist verification.
- The proposed diagnostic work products are not verified live tools. Publishing should not add booking links, turnaround promises or confidentiality assurances until the actual delivery arrangements are established.
- Buy-side search terms were incorporated for relevance, but search volumes, keyword difficulty and conversion demand were not measured.
- The historical First Hospitality asset-management advertisement returned 404 in this refresh; retain it as a dated workflow observation, not a verified live vacancy.
- 3 source URL(s) in this document had restricted retrieval, minimal extractable text or no separate current recheck; source-status labels identify them. Obtain controlling documents or direct confirmation before a transaction-specific use.

## Research quality assessment

| Buyer fit | Depth | Search terms | Sources |
|---:|---:|---:|---:|
| 9/10 | 9/10 | 8/10 | 8/10 |

Strong fit for owners making live acquisition, operator, affiliation and refinancing decisions: 15 evidence-based questions, explicit points, complete score bands, non-compensable overrides and practical follow-up outputs. Sources emphasize regulators, official bodies, specialist primary material and an actual filed agreement; no unsupported market-size, fee or return benchmarks are reused. Limits are the unvalidated rubric, absence of property-specific evidence, some older methodological sources and unmeasured search demand. October 20 update retains the substantive supplied research, corrects identified inconsistencies and distinguishes source access from full factual or property-level verification. Search demand was not measured.
